To most people, this looked like rock-star nonsense. Rich musicians were making some poor venue worker sort candy before the show.

But the candy was never the point. Van Halen was touring with a huge stage setup. Venues had to follow detailed instructions on power, weight, wiring, security, and safety.

If the band walked in and saw brown M&Ms, it meant something simple. The venue had probably not read the contract closely, so the band inspected everything else.

The M&Ms were not a payment clause or the product. They were a cheap proof that the workflow had been followed.

Most agent-commerce pitches miss this.

The easy crypto take is that agent commerce will be solved by chains. It is probably wrong, or at least wildly incomplete.

The story sounds clean. Agents will hire other agents. They will pay each other. Payments will happen on-chain. Therefore, agent commerce is bullish for crypto.

Maybe, but this skips the hard part.

Take a simple example.

We ask an agent to audit a website design. The audit agent reviews the site, sends a report, and asks to get paid.

In the crypto version of the story, the work is done, the payment unlocks, and the transaction settles. It is clean enough for a pitch deck, and too clean for real commerce.

In the real world, the buyer might say: you missed the mobile flow, ignored checkout, and gave generic feedback. The seller might say the report was delivered, the buyer wants a revision, and the seller wants the funds released.

The disagreement is the point. Report delivered is not the same as work accepted.

Payments are not money movement alone. They sit on top of scope, authority, terms, proof of work, and acceptance. They also need revision rights, dispute handling, refunds, and accounting.

The money moves at the end because something was agreed, delivered, reviewed, and accepted. Blockchains are good at final settlement, which is useful. But final settlement is only one piece of the payment stack.

Agent commerce does not need wallets first; it needs invoices.

A wallet can send money, but an invoice says what the money is for.

A transaction hash can prove funds moved; a receipt says what was delivered.

A smart contract can release payment when a condition is met. A commercial workflow decides whether the condition should count.

This matters because smart contracts are strongest when the world can be reduced to a clean state change. Did the buyer pay and did the seller submit work? Did the price hit X and did the asset move from A to B?

But most work is not that clean.

A design audit is not complete because a PDF exists. A code review is not complete because comments were posted. A market research task is not complete because a summary was generated.

The buyer cares whether the work matched the brief, found the important issues, and improved the decision.

Current chains are weak here, not because chains are useless. They are weak because they are built around finality, and a lot of commerce needs the opposite: unresolved state.

Real agent commerce needs states like requested, scoped, delivered, under review, revision requested, accepted, disputed, partially paid, and refunded. That middle layer is exactly what the narrative skips.

The bull objection is fair: smart contracts will evolve, chains will get faster, and account abstraction will improve. Agents will not manually bridge assets and estimate gas forever.

Agreed, but that is the future product claim, not the current narrative claim.

Today, most agent-payment pitches are selling settlement before proving the workflow. They say agents need to pay each other. They do not show how agents manage acceptance, revision, proof, refund, and dispute.

The test should be simple and concrete.

Can the system connect to real tools like Figma, GitHub, Linear, support tickets, or crawlers?

Can the buyer agent give scoped authority: spend up to $100, only on this task, only with this vendor? Can it require approval above a threshold and revoke access instantly?

Can the transaction stay unresolved while quality is reviewed? Can the system handle partial acceptance, a bad report, a missed requirement, a refund, or a dispute?

Can the user avoid thinking about gas, chain choice, bridging, failed transactions, and wallet operations?

And most important: is there recurring usage from real machine buyers? Or is the activity just token incentives pretending to be demand?

That is the line. We are not saying blockchains cannot power agent commerce. Neutral settlement may matter when agents transact across platforms, jurisdictions, and counterparties that do not trust each other. Some cases will need a ledger no single platform controls.

But “agents need wallets” is not enough. The scarce layer may not be the wallet. It may be the commercial wrapper around the wallet: invoice, permission, proof, review, dispute, refund.

Crypto Twitter can still trade the narrative. Narratives pay before products prove themselves. That is part of the game. Just do not confuse the trade with the truth.

Buy agent commerce chains if you want to buy the story.

Do not underwrite them as product-market fit yet. Wait until you see agents buying real services through a workflow that can handle the messy middle. Settlement is the last step; commerce is everything before it.

The market has paid up for the bounce since last week.. BTC and ETH are still in the buy zone, but they are not washed out.

The market now sees $65K as almost done, while still giving $55K better-than-even odds.

That is our whole posture: own some, keep the ladder armed, and do not chase the first bounce.

So our posture is simple. We are partly filled, mostly armed, and waiting for the market to either give us the flush or prove the reclaim.

We are roughly 11% filled and roughly 55% armed with resting limits. That is the point. We do not need to call the exact low. We need to have enough exposure that we are not spectators, and enough dry powder that a deeper leg is an opportunity instead of a problem.

The next real signal is either a flush into the resting book or a clean reclaim of support. Until then, we are not trying to sound clever. We are trying to be ready.

The pieces were on X and Substack a few months ago, making the Intel-as-AI-proxy argument. Intel had been one of the worst performers in the sector. Management was visibly trying to find a story. Earnings calls sounded like a company that hadn’t found its footing. I stress-tested the thesis against the GPU narrative. Nvidia had won training decisively. Gaudi wasn’t gaining traction. The data centre business was struggling. It failed the test. I moved on.

Then I read Ben Thompson on the last earnings call and realised what I had missed.

I had the right company in my head. I didn’t have the gate.

The gate is easier to see when it rejects. Run it on 2007.

Mobile was forming. The most recognised chip brand in the world was Intel. If I had stopped at “find the trusted brand in semis,” I’d have bought Intel. I’d have lost.

Mobile needed low-power chips that ran inside a phone. That wasn’t Intel’s product. ARM and Qualcomm owned it. Intel’s CPU trust was real and it didn’t transfer. The tailwind needed something different.

Same sector, same trusted brand, wrong product match. That’s the gate.

My first instinct is always to ask: who is the trusted brand here? The harder question, the one that actually pays, is: does what they make match what this wave needs?

Now 2026. Same gate, different outcome.

Intel is still the default for server CPUs. “Default” is the right word here, not “trust.” Hyperscalers don’t re-evaluate server CPU vendors from scratch every cycle. There are validated reference designs, qualified SKUs, procurement defaults, a decade of certifications, BIOS and firmware integration paths that just exist. When demand for the category spikes, the default vendor catches most of it before anyone runs a fresh RFP. That’s the asset. Brand-as-default-in-the-procurement-flow, not brand-as-vibe.

The AI wave is no longer just a training story. As inference scales, a real chunk of the load runs on CPUs: embeddings, retrieval, smaller-model serving, recommender systems, the long tail that doesn’t fit on a hot GPU. Most LLM inference still runs on accelerators. But enough of it is CPU-bound that server CPU demand re-rated.

Run it through the gate. Tailwind: inference scaling. Product the wave needs: server CPUs. Who owns the procurement default for server CPUs: Intel.

The bet was sitting there in January. I was evaluating Intel from scratch (GPU miss, uncertain management, bad recent performance) instead of running it through the gate I didn’t have yet.

So the framework, sharper.

Step one: build a map of who is the default in each category, and the precise product they are the default for. Not which brand I recognise. Which brand the buyer doesn’t bother re-evaluating, and the specific product that holds that status. Visa: card payment rails. Lockheed Martin: prime contractor on major US defense programs. John Deere: row-crop tractors and combines. ARM: low-power instruction sets. The map is sector × product × who-owns-the-default, and building it is most of the work.

Step two: when a tailwind forms, run it through the gate. Does this wave need a product where someone on the map already owns the default? If yes, that’s the bet. If the trusted brand exists but the product doesn’t match (Intel and mobile in 2007), the gate kills it.

Building the map before the tailwind is loud is the entire point. By the time X and Substack are writing about it, the move has already happened.

I had Intel in my head in January. I didn’t have the map. That cost me the trade.

The take isn’t wrong. Execution got cheap. The first 10% of every project is free now, and what’s left to compete on is taste — what to build, what to ship, what to cut.

I got redpilled. Started spending my days doing taste work — picking, polishing, v2 rebuilds because the first one didn’t feel right. Three months in, the only meetings on my calendar were with Cursor. So I sat with what I’d been doing.

Here’s the loop. Taste is high-status work — the part you actually want to do. AI makes that part easier. So you reach for AI to do more of the work you already loved, while the unsexy work — talking to users, killing features, running pricing tests, debugging retention — sits exactly where it was.

And it’s worse than that. The work you love isn’t just personally satisfying — it’s the work that posts well. Shipping a new AI thing is the cutting-edge flex. Twenty user calls is a screenshot no one wants. At some point — you don’t notice when — the success of your product becomes likes and bookmarks on X, not the people actually using it. You’re still calling them users. The X engagement is what you’re checking.

Here’s what that looked like for me. I shipped the onboarding flow on a Monday. By Wednesday I didn’t vibe with it, so I rebuilt it. By Friday I’d seen a thread on X about onboarding and rebuilt it again. The 14 trial users who’d already signed up never got a “how is this going” email. Cursor helped with the redesigns. The unsent email was on me.

So I started asking a different question before opening Cursor.

The first version was kind: am I using AI to do the work I love, or the work I hate? On the bad days, I knew I was decorating.

The version I use now is meaner. Would I screenshot this for X? If yes, suspect it.

Most days the answer is yes. Most days I do it anyway. The difference is I see it.

AI made the silo cheap. The work outside the silo didn't get cheap. I haven't figured out how to point AI there. I'm trying

Products are static artifacts: features, screens, APIs, launch plans. Organizations are dynamic systems: roles, workflows, interfaces, incentives, memory. As AI becomes the execution layer, the correct design unit isn’t “what do we ship?” but “what capabilities does our organization need, and which of those can be replaced—piecemeal—by agents?”

In traditional design, you start with the product. You ship, collect feedback, and then discover the organization you need to support and scale it.In an AI world, it’s reversed. You start by designing the organization that will serve your customers best—continuous roles, workflows, and clear interfaces. The “product” is just the surface where that organization meets the user.Once you see the business as an organization—bounded by interfaces, powered by workflows—you can swap human roles with agents and make behavior consistent without relying on feature lists.

Products are an inadequate abstraction.

Product specs lock in a fixed user journey and a fixed team. They freeze assumptions about who does the work, how often, and with what decision is right before the organization is understood.

AI makes those assumptions unstable. Roles collapse into capabilities—portable bundles an agent can own. Workflows become pipelines with agent-to-agent handoffs and feedback loops. Interfaces matter more than features: clear inputs, outputs, and straightforward expectations of quality and timeliness replace extensive product documentation.

Feature-level specs turn brittle when the “team” is fluid. Organizational specs describe how behavior changes, how it connects, and who (human or agent) owns outcomes.

Why product-first thinking produces AI slop and poor outcomes

When you use AI to design products and not the organization, you run into problems. The framing is wrong from the start.

• AI tied to features, not to the work. It can’t see the full task or how to hand off, so progress stalls and results are disorganized.

• Unclear inputs, outputs, and decision rights cause people and AI to step on each other, stall edge cases, and let failures slip through.

• Wrong goals. Chasing engagement or demo flair instead of the organization’s objectives.

• No shared memory. If learning isn’t captured and fed back, the system repeats mistakes and remains in demo mode.

• Work isn’t recorded. Handoffs aren’t logged, ownership is unclear, and reliability drops.

• Built for the happy path. No fallbacks, no escalation. Real-world use breaks it.

None of this is accidental. If you design for features, you get slop. If you design the organization, you get results.

Think in organizational specifications.

The answer to the problems above is thinking in organizational terms. An AI organization is built to change. Roles and tasks move between people and agents as context changes, without rebuilding everything. Work goes to the right place, and the “product” is just the surface where this system meets the user.

It has simple feedback loops. Every change is recorded, results are reviewed, and fixes feed back into the work. Signals get better, rules improve, and the next run performs better because the loop is inherent.

It has a simple hierarchy and clear decisions. It is known who decides, when, and where the line is. Agents propose and act within limits; humans step in on tricky or risky cases. Clear handoffs prevent stalls and silent failures.

It runs with limits. Risk, cost, and time are set around each task. Agents stay inside those limits, with backups and checks when things go off path. You get reliability instead of demo chaos.

It keeps a shared record. Code, settings, docs, and data are current and tied to the work. Incidents turn into updates, not undocumented knowledge. The organization gets smarter because learning is built in, not a later consideration.

It depends on clear handoffs. Inputs and outputs are simple and explicit, so people and agents don’t step on each other. Work moves across teams and tools smoothly, which lets the system run 24×7 without turning into slop.

With this lens, “shipping a product” becomes “upgrading the organization.” You aim for capability quality, workflow throughput, and organizational learning.

Why organizational specifications beat product specifications

Org specs win because they change how work operates every day.

• Adaptive allocation. You can move work between people and agents without reconstructing the app.

• Visible performance. At the point of work, speed, accuracy, freshness, and cost are evident.

• Clear decisions and handoffs. The decisions on who decides and how work moves are recorded, so failures are visible.

• Rules and limits travel with the work. At the edges of each task sit profit, safety, and compliance guardrails.

• Learns over time. Results and fixes feed back into code, settings, and docs, so the system improves.

You stop shipping features and enhance the system.

We are learning this at Pulse Trader. We started by building an app and are now in the middle of transitioning to an AI organization, at least on product side.

Now, we have a clear workflow.

1) Roles: a triage agent, execution agents, and humans involved.

2) Capture. Everything goes into Linear: feedback, features, bugs, improvements.

3) Triage. The triage agent decides the route based on risk, complexity, and originality.

4) Route. Mark the work as agent-only, human-in-loop, or manual, and state what “done” means.

5) Execute. Agents work in Cursor; humans review changes and manage edge cases.

6) Review. Quick checks and escalations keep work moving; no unnoticed failures.

7) Record. Issues, commits, and docs are updated so context stays in sync.This runs 24×7 because routing, handoffs, and context are clear.

I don’t think we are fully there yet, but this is what we obsess about. How to run an organization which works 24×7? One thing we are very clear about is that even a 3-member team can achieve more than expected.

Conclusion

Writing a product spec is simple. Designing an organization is hard—slow, iterative, and demands a deep understanding of what you’re building and why. If you stop at product abstraction, you get AI slop. If you do the work to specify the organization—capabilities, interfaces, limits, and memory—you get systems that compound.

When looseness snaps to attachment, the bill shows up in specific ways:

• Confirmation creep: invalidation lines drift, stops widen, and disconfirming signals get relabeled as noise.

• Late exits: you wait for one more catalyst, drawdowns compound, liquidity thins, and slippage taxes the exit.

• Missed rotations: capital stuck in idea A can’t chase strength in idea B, so you underperform beta and miss the next leg.

• Optionality loss: trapped capital can’t press winners when the regime flips, diluting edge across stale positions.

• Process decay: journaling becomes backfill, base rates get ignored, and your thesis becomes an identity you defend.

• PnL damage: Sharpe compresses, max drawdown expands, and funding/OI squeezes turn a belief into a tail-risk event.

Attachment is the default. More debate won’t fix it. You need clear rules that make you update even when you don’t want to. The aim is not weaker views; the aim is strong views that are easy to kill when the facts change.

Pick a few kill switches you will actually follow. Keep each tool distinct so there is no overlap.

• Price rules (technical): set key levels and signals on the chart. Use support and resistance, trend breaks, momentum shifts, and clear divergences. If a major level breaks or momentum turns against you, reduce or exit.

• Market regime rules (big picture): decide if the market is risk-on or risk-off using broad context, not chart levels. Look at breadth, volume, liquidity, macro volatility, stablecoin net inflows, and ETF or spot demand. If the regime turns risk-off, cut exposure even if your chart still looks fine.

• Statistics and base rates: set numeric thresholds that do not care about the story. Track drawdown, win rate, Sharpe, time-to-proof, and how similar setups performed in the past. If the numbers fall below your line, you exit.

• Derivatives and flow: watch funding, perp basis, open interest, and realized versus implied volatility. If leverage is crowded against you or flow dries up, de-risk.

• On-chain usage: track whale inflows, active addresses, transaction fees, and revenue where relevant. If real usage stalls while your thesis needs growth, cut size.

• Risk rules: cap position size, set stops you will respect, time-box the idea, and schedule reviews. If the timer expires without proof, you cut.

• Hard guards: define a max loss per idea, a scaling plan, and time-based invalidations. For example: “If X does not happen in 30 days, reduce by 50%.”

Keep it simple and consistent. Choose the few tools you will obey under pressure. Write down your invalidations. When evidence flips, let the rules kill the view.

Translating the toolkit into a bite-size, practical loop.

Suppose you have a this strong opinion: “Neo-bank adoption will lift Token N over the next month.”

Check one signal source: either your 4h chart (Supertrend + supply reclaim on rising volume) or a quant tool like pulsetrader.xyz.

• If the signal is bullish, take a starter (20–30%). If it’s not, stand aside.

• Set a hard invalidation: exit on a 4h close back below Supertrend or if the daily 200DMA is lost.

• Quick sanity checks: funding neutral-to-positive, OI stable; if funding turns negative while OI rises or simple usage stalls twice, cut to starter or flat.

• Journal the trigger and the exit—let the signal, not the story, drive the trade.

Getting alpha still matters—that’s why we sit in the rooms. Turning alpha into a winning trade happens when strong opinions travel with kill switches and a couple of extra views. Write the thesis, add one or two independent checks (a second signal, a usage metric, a peer outside your echo chamber), and pre‑commit the exits. When the evidence lines up, lean in. When it doesn’t, step aside and recycle the capital. You keep the curiosity that finds ideas and the discipline that keeps you free for the next one. That combination is how you stay in the game and stack the wins.
